Electric vs Diesel Forklift: Which Is the Optimal Buy?

June 6, 2026 — Lê Văn Thăng

Electric vs diesel forklift compared: environment, cost, maintenance, run time, 8-year TCO, decision matrix. When to choose each. ICD Vietnam advice.

Main content summary:

An electric forklift is the top choice for enclosed warehouses, food and pharmaceutical industries thanks to zero emissions, extremely low noise and cheap energy cost. Conversely, a diesel forklift suits continuous 3-shift intensity, harsh outdoor environments and rough terrain. If a business prioritizes long-term operating cost savings (up to hundreds of millions per year), the electric forklift is the optimal option. If it prioritizes mobile power and non-stop work, the diesel forklift is still “king.”

1. Quick comparison table: electric vs diesel forklift

For an instant overview, here are the most core differences between the two lines:

Criterion Electric Forklift Diesel Forklift
Work environment Indoors, enclosed warehouses, cold stores Outdoors, construction sites, open areas
Emissions & Noise Zero emission, extremely quiet Black smoke, loud engine noise
Initial investment cost Higher (includes battery) Lower
Fuel cost Very low (cheap electricity) High (volatile diesel price)
Climbing ability Medium Powerful
Working time 8-10 hours (needs charging) Continuous (just refuel)
Maintenance cost Low High

2. Detailed analysis of factors affecting the purchase decision

2.1. Work environment: The decisive factor

The electric forklift is considered the gold standard for modern warehouses, especially industries with strict hygiene requirements such as food, electronics or healthcare. With no exhaust system, it keeps the warehouse air clean. However, electric forklifts usually use solid tires and have a low chassis, so they require a flat travel surface, ideally cement or epoxy-painted floors.

The diesel forklift is a true outdoor “warrior.” With its high chassis and large pneumatic tires, this line can cross muddy, rough terrain or work in the rain without worrying about electrical short circuits. This is why diesel forklifts still dominate at timber yards, steel yards or construction sites.

2.2. The economics: Investment and operating cost

Many businesses hesitate at the purchase price of an electric forklift because it is usually about 20% to 30% higher than a diesel one. However, in the long run, the electric forklift is a money-printing machine.

Let’s do a simple fuel calculation. To run an 8-hour shift, an electric forklift consumes only about VND 50,000 to 100,000 in charging electricity. Meanwhile, an equivalent diesel forklift will consume 15 to 25 liters of diesel, equivalent to about VND 300,000 to 500,000 depending on the price.

If the truck operates regularly, a business can save over VND 100 million per year on fuel alone by using electric. After about 2 years, the savings are enough to offset the initial price gap.

2.3. Durability and maintenance process

The electric forklift has a much simpler structure than a diesel one. It has no pistons, cylinders, cooling system or engine oil filter. Therefore, its maintenance checklist is very short, mainly focused on the brake system, wheels and topping up distilled water for the battery (if using a lead-acid battery).

Conversely, the diesel forklift is like a miniature truck. You must change the engine oil, air filter, fuel filter and check the coolant periodically. Without careful maintenance, the diesel engine degrades easily, wasting fuel and emitting thick black smoke, reducing the truck’s resale value.

2.4. Working time and intensity

This is the only weakness of the traditional electric forklift. When the battery runs out, you lose at least 6 to 8 hours to fully charge and need extra time for the battery to cool. This is difficult for businesses running 3 continuous shifts. The only solution is to buy a spare battery to swap, but this cost is very expensive.

The diesel forklift is different - it only takes 5 minutes to refuel and the truck can keep working immediately. Its high availability makes it the irreplaceable choice during peak goods periods or work at seaports.

3. When should a business buy an electric forklift?

You should prioritize investing in an electric forklift if your business fits the following cases:

  • Operating in the food, pharmaceutical or fast-moving consumer goods (FMCG) industries.
  • A warehouse with a small, tight area requiring a low turning radius.
  • An enclosed, covered warehouse requiring a quiet work environment for workers.
  • Stable work intensity of about 1-2 shifts per day.
  • Wanting to cut monthly operating costs to the minimum.

4. When should a business buy a diesel forklift?

A diesel forklift is the right choice when:

  • Working at outdoor yards with no charging power source or with uneven terrain.
  • Needing to lift extremely heavy loads (over 10 tons) that electric trucks struggle to handle stably.
  • Frequently having to climb dock ramps (container ramps) to load goods, requiring high traction.
  • Working through the night, 3-shift intensity with no rest time to charge the battery.

5. 2026 trend: The rise of Lithium electric forklifts

In 2026, the charging-time barrier of electric trucks is gradually being removed thanks to Lithium battery technology. This is the perfect “hybrid” solution, owning the advantages of both lines:

  • Extremely fast charging: Only 1-2 hours for a full charge, allowing opportunistic charging during lunch breaks.
  • Maintenance-free: No need to top up distilled water, battery life up to 10 years.
  • High performance: Climbing ability and lifting power nearly equal to a diesel truck.
  • Environmentally friendly: Completely zero emission, helping businesses easily achieve green (ESG) certifications.

8-year total cost of ownership (TCO) - detailed table

Expense (8 years) 2.5T diesel forklift 2.5T electric forklift
Initial truck price VND 250-320 million VND 320-450 million
Fuel/energy (2,000 operating hours/year) ~VND 120 million (3.5L/hour × VND 17,000 × 16,000 hours) ~VND 32 million (3.2 kWh/hour × VND 2,000 × 16,000 hours)
Periodic maintenance (oil, filters, battery/cable replacement) ~VND 80 million ~VND 30 million (battery only after 4-5 years)
1st battery replacement (lead-acid electric truck) - VND 20-30 million (after 3-4 years)
Charging room/ventilation (built once) - VND 15-25 million
Total 8-year TCO ~VND 470 million ~VND 415 million

The electric truck is ~12% cheaper over 8 years, but breaks even in year 4.

5 factors deciding diesel or electric (decision matrix)

Factor Choose diesel Choose electric
Environment Outdoors, open warehouse Indoors, enclosed, food/pharma warehouse
Operating time/day > 12h/day, 2-3 shifts < 8h/day, with rest time to charge
Max load > 5 tons (electric at same load is dearer + heavy battery) ≤ 5 tons
Terrain Rough floor, slope, dirt Flat floor, epoxy
Environmental regulation Not important Zero emission mandatory (pharma, food, chemical warehouses)

Counter-intuitive: why do many Vietnamese businesses still choose diesel despite higher total cost?

  1. CapEx vs OpEx: electric trucks cost VND 70-130 million more upfront - cash-strapped businesses choose cheap diesel initially, even if they lose on total cost 5 years later
  2. Weak warehouse electrical infrastructure: many Vietnamese warehouses lack a 380V 3-phase supply of sufficient capacity - adding an electrical system costs VND 30-80 million extra
  3. Fear of early battery degradation: experience with cheap Chinese electric trucks whose batteries degrade after 1-2 years → a psychology of choosing diesel to be safe
  4. Small scale (1-2 trucks): the cost of building a charging room + ventilation is not reasonable for a single truck
  5. Unplanned after-hours operation: diesel refuels in 5 minutes, electric charges in 6-8h. Need a truck ready 24/7 → diesel wins
