Identifying the correct root cause on a hand pallet truck avoids replacing parts that do not need replacing and cuts both downtime and parts cost. The four faults below account for the large majority of field service calls.
Jack lifts under no load but fails to raise a loaded pallet
The clearest sign is a pump handle that feels normal when the forks are empty but produces no upward movement - or a rise of just a few millimetres followed by slow drift back down - once a loaded pallet is placed on the forks.

The primary cause is age-hardened or cracked hydraulic seals (O-rings and lip seals) that can no longer hold system pressure. Air drawn into the oil reservoir is a secondary cause: without a full column of oil behind the piston, the pump cannot generate the force needed to raise a loaded fork.
Diagnosis steps: check the release-valve chain for debris that may be holding the valve slightly open, then inspect oil level. Fix: replace the full seal kit and bleed the system to remove all trapped air.
Forks uneven - one side higher than the other

Uneven forks are almost always the result of repeated off-centre loading - placing the load weight mainly on one fork - or chronic overloading beyond the rated capacity. Over time the cross-link rods beneath the fork frame or the pivot pins bend, leaving one fork sitting higher than the other.
Symptoms: difficulty entering pallet pockets, and the load tilts visibly when raised. Fix: disassemble the cross-link assembly, straighten or replace bent components, and re-torque the piston-head lock nuts to specification.
Worn or chipped load wheels

Wheels degrade fastest on rough concrete floors and when operators push the jack at speed or make sharp turns with a loaded pallet. Signs: heavy rolling resistance, a repetitive clunking noise, and noticeable vibration through the handle.
Wheel selection by environment: polyurethane (PU) wheels for clean smooth floors, white PVC load wheels for damp areas or mild chemical exposure. When the tread wears through to the steel core, replace the wheels immediately - continuing to run on bare steel damages the bearings and the fork frame.
Jack inoperable after long-distance transport

This fault is common when buying second-hand equipment or relocating warehouse stock. During transit the unit is often laid on its side, which lets hydraulic oil spill into the valve block and allows air to enter the system. Symptom: the pump handle feels unusually light, and the forks do not move at all.
Fix: stand the jack upright, top up the hydraulic oil to the correct level, then perform the bleed procedure (repeated full pump strokes with the release valve open) to purge the air. In most cases the unit will be fully operational within a few minutes.
Tools and materials to prepare before starting repair
Having the right tools ready before disassembly prevents stripped threads, scored pistons, and torn new seals.
- Basic hand tools: rubber or wooden mallet, open-end spanners 10-24 mm, pin punches, flat-head screwdrivers, large adjustable wrench, locking pliers, and a full set of hex keys.
- Consumables: hydraulic oil grade 46 or 68 (match the manufacturer specification), a complete seal kit sized for your pump model (seal sizes vary by brand), multi-purpose grease, and clean rags.
- Specialist tools: a bearing puller/press and a hydraulic seal installation tool. The seal tool presses the new lip seal squarely into the piston bore without folding or tearing the seal lip - the most common cause of a leak that reappears within days of repair.
Step-by-step 4-stage pallet jack repair procedure
This procedure focuses on restoring the hydraulic pump unit - the core of the jack. Work on a clean, level surface with the forks lowered fully before starting.
- Stage 1 - Detach the pump handle from the hydraulic unit
Begin by unhooking the release-valve control chain from the underside of the handle pivot. Drive out the pivot pin that connects the handle to the pump body using a pin punch and hammer. Keep all washers and return springs together in a small tray so none are lost. With the handle removed, the top of the main piston rod is exposed and accessible.
- Stage 2 - Remove and replace the hydraulic seals
Use a large spanner or strap wrench to unscrew the pump-body end cap, then withdraw the piston from the cylinder bore. Wipe all old oil from the piston rod with a clean rag and inspect for longitudinal scratches - a scratched rod will cut through new seals in days. Use a small pick to remove the old O-rings and lip seals from their grooves. Fit the new seals from the kit, applying a light coat of fresh hydraulic oil to each seal before pressing it home to reduce installation friction.
- Stage 3 - Reassemble the pump body and refit the handle
Reinsert the piston into the bore and thread the end cap back on firmly. Refit the pump handle, drive the pivot pin back in, and reconnect the release-valve chain. Apply grease to all pivot points so the handle action stays smooth and light.
- Stage 4 - Fill hydraulic oil and bleed air from the system
Remove the oil-filler plug (usually located at the back of the pump body) and add hydraulic oil until it reaches the full mark. To bleed: hold the release lever slightly open with one hand and pump the handle repeatedly with the other. Continue until the pump handle feels noticeably heavier and the forks rise in a smooth, consistent stroke with each pump. The repair is complete at this point.
